Client: The Wye Clinic

The Challenge

The Wye Clinic is one of the UK's leading independent eye clinics, providing specialist ophthalmic services and supporting patients throughout their journey from initial enquiry through to consultation and treatment.

As the clinic continued to grow, so did the volume of patient enquiries entering its bespoke CRM platform. The system already supported daily operations, but several manual processes had become increasingly time-consuming, including importing enquiries, managing duplicate records, synchronising contacts from a third-party marketing platform, and reviewing imported data before processing.

The clinic needed a smarter, more scalable solution that reduced administration while improving data quality and protecting patient information. Later, as first-party data and cost control became priorities, the clinic also wanted to remove its dependency on HubSpot altogether and bring lead capture fully in-house.

Our Approach

We delivered this transformation in stages. Rather than replacing the CRM, we first made the existing platform significantly more intelligent. We then went further, cutting the third-party dependency entirely and rebuilding the surrounding marketing and reporting around the clinic's own platform.

The objective throughout was simple: one reliable, first-party source of patient information, with less manual administration and more insight.

Phase 1: A smarter, connected CRM

The first phase focused on making an already capable CRM significantly more intelligent, and reducing the manual work involved in getting clean data into it.

Smarter patient matching

Previously, patient imports relied heavily on a single field to identify existing records, which created problems whenever patients enquired through different channels or details varied between enquiries. We introduced a much more intelligent matching process that compares multiple identifiers rather than relying on one. This lets the system recognise returning patients far more accurately while significantly reducing duplicate records.

A better data review experience

Managing imported data had become harder as patient volumes grew. We redesigned the review interface to give administrators intelligent searching, advanced filtering, sortable records, pagination and instant record merging. We also separated destructive administrative actions into dedicated management areas, making everyday tasks faster and reducing the risk of accidental changes.

Connecting the marketing platform

At this stage, HubSpot was the primary source of marketing enquiries. To remove repetitive manual work, we built a secure one-way synchronisation that fed contacts directly into the clinic's CRM, using the same duplicate-detection rules as manual imports, with both scheduled and on-demand syncing. This kept both systems aligned while the clinic retained complete control over patient records. It also set the foundation for what came next.

Built for reliability

Rather than maintaining separate logic for different import methods, we built one shared data-handling process used consistently across every route into the CRM. That gave consistent duplicate detection, better data quality, simpler maintenance and easier future development. The platform was also designed to protect existing information, so incomplete imports never overwrite valuable patient data.

Phase 2: A fully first-party, connected platform

With the CRM foundations in place, we removed HubSpot entirely and rebuilt lead capture around the clinic's own platform. This eliminated a third-party dependency, its licence cost, and the data-sharing that came with it.

  • First-party forms: website enquiry forms now post directly into the CRM, with branded, tracked confirmation emails, and no third party in the middle.
  • Unified optometrist portal: we consolidated two clinical websites, The Wye Clinic and Hereford Vision, into a single, on-brand portal for referrals, post-operative reports, brochure requests and bank details, replacing fragile page-builder forms with one hosted, mobile-installable app.
  • Configurable communications: every automated email's recipients and wording are editable in the CRM, with per-form routing, so the clinic can adjust how it responds without developer involvement.

Closed-loop marketing attribution

We connected the CRM to Google Ads so marketing spend is measured against real clinical outcomes. Daily ad spend syncs automatically for live return-on-ad-spend and profit-per-channel reporting, and the CRM sends consultation and treatment conversions back to Google keyed to the original ad click. Bidding therefore optimises toward patients who actually book and get treated, not just those who submit a form. Every enquiry is tagged with its exact acquisition channel.

Crucially, this was built privacy-first: only the anonymous click identifier is sent to Google. No patient data ever leaves the CRM.

Business intelligence & board reporting

We added a reporting layer and dashboards that give the leadership team a live executive view of enquiries, conversion and revenue by channel and specialty, plus a one-click monthly board report. Decisions that once relied on manual spreadsheet work are now backed by current, trustworthy data.

Impact

The Wye Clinic now runs on a connected, first-party, privacy-first platform that supports continued growth. The project delivered:

  • HubSpot removed entirely, eliminating a third-party dependency and its licence cost
  • Fully first-party lead capture, with the clinic owning its enquiry data end to end
  • Faster patient onboarding and fewer duplicate records
  • Closed-loop marketing attribution, so spend is measured against booked and treated patients
  • Live, board-level reporting across channels and specialties
  • Reduced manual administration and greater confidence in reporting
  • A scalable, privacy-first platform architecture

By automating repetitive tasks and bringing marketing and reporting in-house, clinic staff spend more time supporting patients and less time managing data.
